Anyone can build
It took me just three days and $20 to build my own task management app that works exactly how I think. After years of trying all the big players like Notion, Todoist, and Apple Notes, I was convinced that the perfect to-do app didn’t exist. And I was right - I just needed to build it myself.
I’m not a developer, but with a Claude Code subscription and an idea, AI wrote and debugged the code and deployed it. Today, I’m using the app on my phone every single day and I can change anything I want just by asking. The point is what this represents economically: the fundamental cost structure of software development has flipped.
The SaaS economics we’ve accepted
The traditional economics have forced us to live with a simple trade-off in software. Custom solutions were prohibitively expensive, so we turned to the large SaaS players who could spread the development cost across thousands of users.
This model worked because of unit economics across different software categories. B2B SaaS companies typically spend $500 to acquire each customer, while consumer apps might spend $25 per user but face the challenge of fighting against a sea of competitors. These companies need to scale to make the math work. This inevitably means building for the lowest common denominator.
So we accepted that every software subscription gives us - at best - 80% of what we want. Building custom software required teams of developers, months of work, and ongoing maintenance costs. So we turned to the experts to create generic consumer software, and enterprise software that promises more customization but delivers complexity and bloat.
The economic flip
Sam Altman predicts we’ll see a one-person billion-dollar company soon, but I’m seeing a more immediate and practical opportunity: regular people and companies replacing their SaaS subscriptions at a fraction of the cost with personalized alternatives they can build to their exact specs and own forever.
With AI, the economics have fundamentally shifted. Custom software now offers:
- Minimal development costs – what once required enterprise budgets you can build for $20 and own forever
- Zero customer acquisition costs – you’re building for yourself
- Perfect product-market fit – an audience of one who knows exactly what they want
- No feature compromises – every feature serves your specific use case
- Complete ownership – no subscription fees, no vendor lock-in, no sudden price increases
Of course, custom software comes with real costs. Individuals and teams now handle security updates, ensure compliance, and plan for maintainability - responsibilities that SaaS vendors used to shoulder. But the economic threshold has shifted dramatically. These operational costs, which once made custom software prohibitively expensive, are now smaller than a subscription fee.
This isn’t speculation - Klarna replaced Jira with an in-house solution and Zinus replaced a $40,000/yr contract with software built in Replit. The pattern is accelerating as more people discover how accessible custom software has become.
What remains defensible
Not all software categories face the same immediate threat. I’m seeing three big categories that maintain economic moats:
Network-dependent platforms like messaging apps, social networks, and marketplaces survive because their value comes from other users being there. You can’t replicate Instagram’s network by building a better photo app.
Compliance-heavy enterprise software in healthcare, finance, and government will resist AI-generated alternatives for years. When regulatory approval processes take longer than AI development cycles, established vendors maintain significant advantages.
Ecosystem orchestration platforms that manage complex vendor relationships and enterprise partnerships. Building better project management features is easy; rebuilding Stripe’s relationships with banks, payment processors, and regulatory bodies across 50 countries is not.
The new landscape
We’re heading toward a world where companies and individuals maintain portfolios of custom software rather than collections of subscriptions. Smart SaaS companies are already adapting - some are pivoting toward providing infrastructure and APIs. Others are doubling down on network effects and ecosystem plays.
The companies that don’t adapt will face a new type of churn: customers who stop buying and start building.
The shift isn’t just technological - it’s economic. When the fundamental cost structure of software development changes, everything else changes too. The era of software compromise is ending.
